Why your job exists (and why it might not)

The constraint that created your role

Every job exists because of a gap: more work than existing employees could handle, or skills the organization lacked. Your company hired you because there was a constraint between what it wanted to produce and what it could currently manage. Understanding that constraint is the first step to understanding your risk.

Think about why your role exists. What capacity gap do you fill? What would pile up or fall apart if you disappeared tomorrow? The answer reveals what actually justifies your position, and whether that justification is durable.

How constraints disappear

Even without AI, this logic has always governed work. A role exists only as long as it produces more value than it costs and fills a capacity gap that others cannot easily absorb. When that gap closes because the firm is cutting costs, demand reduces, or coworkers become more capable, the risk of displacement increases.

AI accelerates this dynamic for knowledge work. The constraint shrinks from both sides: AI automates some of your tasks directly AND amplifies everyone else's output, reducing how much of you the organization needs.

Complete vs. gradual displacement

Complete displacement is straightforward: your entire function gets automated away. You or your company provide a commodified output or service, and once AI passes the "good enough" threshold at low marginal cost, your service is no longer required. This hits vendors and single-output contractors first. If you're paid to produce one specific thing, you can't pivot to "I'll use AI to do more stuff."

Gradual displacement is more common, but its predictability matches the complexity of the role. Most jobs aren't built to complete a singular task or service. They exist as a portfolio of interconnected responsibilities, each with varying automation potential. AI chips away at the routine stuff first, and your team's output increases with the same headcount (amplification).

Both kinds of displacement are really the same function, just seen at different levels. The barrier is only eliminated when a well-deployed system of AI can feasibly automate enough of your tasks AND your coworkers or clients can take on the remaining share. At that point, the original constraint that justified your job has disappeared.

The four factors of gradual displacement

The displacement equation

Three things happen simultaneously as AI improves:

  • You produce more with the same hours
  • Your coworkers and manager also produce more with the same hours
  • The share of tasks that "only you can do" shrinks

Gradual displacement is therefore a function of four factors:

  • Automation share: The share of your tasks that can be completely automated by AI.
  • Amplification share: The share of your tasks that can be amplified by you copiloting with AI.
  • Total output: How many total tasks you produce.
  • Absorption capacity: How many of your remaining, non-automated tasks other people can absorb. This is the most critical factor.

The absorption problem

When we consider how good models are at short tasks, it causes us to wonder what happens when your whole team becomes amplified by an increasingly powerful tool. Gradual displacement is both about what AI can do and, just as importantly, what happens to the constraint that created your job in the first place.

As AI begins to both displace some tasks and amplify total output, that constraint reduces and an interplay opens up between you, your manager, and your coworkers. They are also undergoing the same transformation, both increasing their output and reducing the share of their tasks that can't be automated. Some reassignment of capacity will follow.

When the barrier falls

Displacement happens when AI automates enough tasks AND coworkers or clients can absorb the rest. The original constraint that justified your job disappears. Removing this barrier doesn't always trigger immediate job loss due to other forces at play, but it sets the stage.

The capability trendline (and its limits)

Where AI actually stands

AI models are found to double in task capacity roughly every seven months for software engineering tasks. But this trendline is not certain to hold long-term. And when you increase the reliability metric for a standardized success rate, the length of tasks models can do drops dramatically.

A model might have a 50% success rate for completing a software task that takes a human 120 minutes, but that length drops to 25 minutes if you increase the required success rate to 80%.

So while you may see models crush benchmarks every few months, remember that there are several sub-barriers between their capabilities and the reliable transfer of task ownership at your job.

The sub-barriers between benchmarks and your job

  • Digital only: Models can only complete digital tasks.
  • Verification asymmetry: Coding tasks are unique in that they are easily verified. Your work might not be.
  • Reliability requirements: Certain industries, roles, or seniorities may require high success rates.
  • Gradeability variance: Tasks vary in gradeability; some have formalized rubrics while others are based entirely on manager or client taste.
  • Context access: Models are not privy to non-digitized information at your role that provides crucial context (office chats, your notes, calls, verbal presentations). Storing this data requires collecting immense amounts of structured data.

What this means for your task portfolio

Because of these barriers and the capability trendline, we can infer that your most explicit, patterned tasks will be automated first and longer-term interpretive, tacit, domain-specific tasks will struggle. AI will not be a singular model that magically matches you one day. It's going to look more like distributed systems of agents that slowly encroach your list of assigned tasks, rather than a personified robot clamoring for your title.

These agents will all be generalists until they are fine-tuned, and the last 30% of your tasks may be much harder to automate than the first 70%, especially as your responsibilities evolve.

Feasibility lives at the level of tasks, not your "job," so you should think of your current workflows the same way. How easily can your work be broken into objectively defined tasks? How much do you rely on structured workflows vs. implicit knowledge? Do people seek your assistance with tasks, or can they answer questions themselves with digital tools? How sensitive are your outputs to wrong information?

Your job isn't a single thing-it's a chaotic portfolio of interconnected tasks, responsibilities, and skills. Some are explicit and measurable: writing reports, analyzing data, scheduling meetings. Others are tacit and invisible: reading room dynamics, pattern recognition from experience, knowing when to escalate.

Why implementation is slow (and who that helps)

Technological bureaucracy

The good news is that implementation for any technology (and especially AI) is hard, slow, and messy. Even if models are capable and your company builds a perfect data infrastructure, there are still humans in the loop with their own incentives, and they may not all match the C-suite.

Technology has always taken time to implement, and it's constantly subject to integration failures. Procurement teams evaluate vendors, security teams worry about model sycophancy and adversarial behavior, legal departments need to draft acceptable-use policies, risk groups worry about liability, and compliance worries about models making mistakes. These groups are not irrational. Their job is to say "no" or "not yet" to uncontrolled risk. Each concern adds conditions to deployment, which grows the barrier area and slows adoption.

Human politics and resistance

This should be self-explanatory. People are (rightfully) distrustful and worried about the use and effects of AI. New tools add learning costs and threaten the way laborers produce value. Managers will be unwilling to let their best or favorite employees go. Even if they can compress the team, does that mean they want to?

The order of operations

Naturally, deployment will take time, and this will benefit you if you're worried about displacement. But your company will see others in the industry scrambling to implement AI, and it will have to balance the caution of political blowback vs. the efficiency gains the labs are promising. It will likely start by adopting models unevenly: more aggressively in low-risk, high-volume domains, and more slowly in politically sensitive ones.

These barriers do not stop the underlying trend, but they will shape the order of operations. Groups with less internal political capital may see more aggressive experiments, and laborers who do not control key relationships or serve institutional memory will be easier to replace.

Understanding your calculator results

The two curves

The calculator shows two probability curves. The blue curve represents technical feasibility: when AI capability crosses the threshold needed to perform your job tasks at the required reliability. The green curve represents actual displacement: when job loss happens in practice after accounting for implementation friction, organizational delays, and compression effects.

The gap between them is your implementation buffer. A wide gap means organizational barriers buy you time even after AI becomes technically capable. A narrow gap means your industry or company adopts quickly.

What moves your timeline

  • Task structure and decomposability: How easily your work breaks into discrete, objectively defined tasks.
  • Hierarchy level and compression vulnerability: Junior roles face compression before automation; senior roles face automation later but with less buffer.
  • Industry friction and company adoption stance: Regulated industries move slower; tech-forward companies move faster.
  • Your personal characteristics: Performance, relationships, tacit knowledge, and how much of your value is observable vs. hidden.

Re-employment probability

The re-employment estimate captures how likely you are to find comparable work if displaced. It factors in transferable skills, learning speed, and adaptability. But this estimate is especially uncertain. Mass simultaneous displacement could saturate alternative roles, and AI advancement might commoditize the very skills you're pivoting toward.

A timing penalty applies if displacement occurs soon: market saturation makes finding work harder when many people are displaced simultaneously. Use the re-employment estimates as directional guidance, not precise forecasts.

What to do about it

Assessing your constraint

Start by understanding the constraint that created your role. What gap do you fill? How is AI affecting that constraint from both sides (automating your tasks and amplifying everyone else)? Who could absorb your remaining tasks if AI handled the rest?

The answers reveal where you're actually vulnerable vs. where you have genuine protection.

Strengthening your position

  • Build tasks that are hard to automate: Tacit knowledge, contextual judgment, relationship intelligence, physical presence requirements.
  • Build tasks that are hard to absorb: Specialized expertise, relationship-dependent work, institutional memory that others can't easily replicate.
  • Move up the hierarchy: Reduces compression vulnerability and shifts your task distribution toward longer, more complex work.
  • Control key relationships: Serve institutional memory, become the person others depend on for context and judgment.

Timeline-based strategies

Under 5 years: Urgent repositioning required. Focus on transferable skills, consider lateral moves to roles with higher friction, build financial runway.

5-10 years: Deliberate development window. Invest in adjacent skills that complement AI rather than compete with it. Move up hierarchy. Develop expertise in oversight and exception handling.

Over 10 years: Monitoring and preparation phase. Stay informed about capability developments in your domain. Maintain adaptability. Avoid narrow specializations that might collapse suddenly.

Across all timelines, the meta-skill is learning speed. The specific skills valuable in 2030 may be obsolete by 2035. Optimize for learning rate rather than current mastery.

The bigger picture

The transformation of knowledge work

This isn't just about individual jobs. AI is restructuring how organizations allocate work. Traditional task ownership, where individuals take deliverables from conception through completion, gives way to a model where seniors define objectives, AI handles execution, and humans evaluate outputs.

This creates a talent pipeline problem. The traditional career path (execute well-defined tasks, gradually take on complex work, eventually reach strategic decisions) breaks when AI handles all the early rungs. If juniors don't do the work that builds expertise, where do future seniors come from?

The development of taste

Taste, the refined judgment about what constitutes quality work, develops through repetition: doing the work yourself, making choices, seeing consequences, iterating. When AI generates most outputs and humans only evaluate at checkpoints, the development of taste becomes fragile.

Junior designers don't develop an eye by reviewing AI-generated mockups. Junior writers don't develop voice by editing AI drafts. Outsourcing execution to AI while young risks creating managers who can't recognize quality because they never built the underlying skills.

Uncertainty and wildcards

The model assumes continued exponential capability growth at historical rates. This may not hold if we hit scaling limits, regulatory barriers, or algorithmic constraints. Many roles won't disappear entirely but will evolve into hybrid positions where humans handle exceptions while AI does execution. This transformation can feel like displacement if your skills become obsolete and compensation drops.

Political responses (job guarantees, AI restrictions, retraining programs) could dramatically alter timelines. International competition complicates domestic policy. Your displacement risk depends partly on political choices not yet made.
